The Arkyard Diagnostic · A digital fundraising diagnostic
Digital performance for charities
For charities and non-profits · Digital fundraising diagnostic

See exactly where the opportunities are, before deciding what to invest in.

The Arkyard Diagnostic gives charities and non-profits with £5m+ annual income a clear, honest read on where digital fundraising is working, where it isn't, and where the highest-value opportunities sit. Your team completes a Digital Maturity Self-Assessment upfront, we run three parallel audits (tracking, paid social, UX & conversion), deliver a half-day workshop on site, and hand over a written debrief, all in three to four weeks. Ordinarily £17,500, currently offered at £4,500 (excl. VAT).

01 · Who this is for

Charities that suspect there's more, but aren't sure where.

Most charities and non-profits with meaningful digital fundraising get to a point where growth flattens, cost per acquisition creeps up, and the reasons why aren't quite legible. Reporting comes from different sources that don't quite reconcile. The paid media results look about the same as last year. The team senses the donation journey has room to move but can't quite pin down where. The next investment feels like a leap, not a decision.

The Arkyard Diagnostic exists for that moment. Not a strategy deck, not a sales pitch dressed up as one. A structured three-week engagement that surfaces what's really going on across tracking, paid media, and the conversion journey, then a half-day in a room with your team turning that read into a prioritised plan.

A good fit if

You're a charity or non-profit with £5m+ annual income, running digital fundraising through an in-house team or hybrid in-house-plus-agency model, and want an honest, technical, independent read on where the biggest opportunities sit before you make the next big spend decision.

02 · Patterns we see

The same three or four things show up almost every time.

We've now run this diagnostic across a range of charities and non-profits. Different sizes, different missions, different fundraising models. And the same handful of patterns keep surfacing.

Tracking that doesn't quite tell the truth

GA4 and GTM setups that were fine two years ago, now quietly misreporting conversions, missing events, or double-counting across sources. The team notices reports don't align. Nobody has time to fix it.

Paid social stuck on the same CPA

Meta spend running at more or less the same cost per acquisition year on year. Creative refresh is happening, but the underlying account structure and audience approach hasn't been rethought in a while.

Conversion journeys built for a legacy fundraising approach

Donation and sponsorship forms that ask more than they need to. Mobile experiences that lag desktop. Trust cues that don't quite land. Small changes that would move the number, but require the right diagnosis to identify.

Insight sitting in silos

User research over here, CRM data over there, agency reports somewhere else. Nobody has a single view of what's actually happening across the funnel. Decisions get made on partial pictures.

The Diagnostic is designed to surface which of these apply to you, how severe they are, and what a sensible order of operations looks like.

03 · What's included

Three focused audits, one workshop, one written debrief.

Each audit runs in parallel over two to three weeks, delivered by a specialist on our team. We don't send junior analysts. Everything we surface, we surface with our own hands on the data.

01
Digital Tracking Audit
GA4 · GTM · attribution

A full technical review of the tracking foundation. Event architecture, conversion definitions, consent mode, server-side implementation, deduplication across sources. We tell you what's working, what isn't, and what the priority fixes are.

02
Paid Social Audit
Meta · account structure · performance

A twelve-month structural read on your Meta investment. Campaign architecture, audience strategy, creative testing rigour, measurement setup, spend allocation. We benchmark it against sector patterns and flag the biggest opportunities.

03
UX & Conversion Audit
Sponsorship & donation journeys

A heuristic and behavioural read on the key conversion journeys, cross-referenced with GA4 behavioural data. We identify the friction points and prioritise the ones most likely to move the numbers.

04
Before we start

The Digital Maturity Self-Assessment.

A short structured questionnaire your team completes at the start of the engagement, before we get hands-on with your data. It takes around twenty minutes and covers the five dimensions of digital maturity we look at across every charity we work with. It's designed to prime the audits, not replace them.

What it does

  • Captures your team's own read on maturity across tracking, acquisition, conversion, retention and organisational readiness.
  • Surfaces internal alignment (or lack of it) between the digital and fundraising sides, two or three people complete it independently and the comparison is often the most valuable output.
  • Feeds into how we run the audits, so we arrive with context rather than starting cold.
  • Builds a shared vocabulary for the workshop, so we're all speaking the same language when we get in the room.

How it works

  • We send a link within a day of the engagement letter being signed.
  • Two or three people on your team each complete it independently, roughly twenty minutes each.
  • Answers are yes / no / not sure, deliberately fast to complete.
  • Responses feed our audits and shape how we facilitate the workshop.
  • The results are presented back to you for the first time at the workshop itself, not returned as a report beforehand. That's where the pattern-recognition happens with us in the room.
Why the results wait for the workshop

The value isn't in the individual scoring. It's in the moment your team sees the shape of their combined answers alongside what we've found in the audits, and works through what it all means, together, in a facilitated room. Sending you a scorecard by email would flatten that moment. So we hold the results and unpack them with you when we're all in the room.

05
The workshop

Half a day in the room together.

The most valuable part of the engagement. We come to you, walk your team through what we've found across the three audits, and turn it into a prioritised set of next moves. This is where the diagnosis becomes a plan.

The prioritisation workshop was a standout moment. It helped us align internally, focus on what would drive the most impact, and leave with a practical, phased roadmap rather than a long list of ideas.

Katie Crane · Director of Global Marketing, Communications & Advocacy, Working Animals International

What we'll do together

  • Walk through the findings from each of the three audits, plainly.
  • Answer the "why is this happening" and "what does it mean for us" questions in the room.
  • Prioritise the opportunities against effort, timeline, and expected impact.
  • Agree the shape of what could come next, from quick wins to strategic shifts.
  • Leave you with a shared understanding across your team, not just a report on a shelf.

Who should be in the room

Keep it small, ideally two to four people from your side. Larger rooms change the vibe and hold back candid conversation. Our strong preference is that the workshop stays internal to your team, without any incumbent agency partners in the room, so we can be direct about what we're seeing without anyone having to defend their patch.

  • Senior leads who own the digital fundraising journey (Head of Fundraising, Head of Digital Fundraising, Director of Income, Head of Digital, or equivalent).
  • Whoever owns the tracking and analytics setup on your team.
  • A fundraising team member with access to all the right data.
  • Ideally a decision-maker who can help unlock any priorities we surface together.
06 · The debrief

A written record you can use.

After the workshop, we produce a written debrief document that captures the diagnosis, the prioritisation you landed on together, and the recommendations. It's yours to keep, share internally, and use to build a plan, whether that plan involves us or not.

Practically

Charities have used the debrief document to unlock internal budget conversations, brief agency partners, restructure in-house teams, and build board papers. It's a working artefact, not a marketing deliverable.

07 · Investment

Fixed price, no upsell built in.

The Diagnostic is a £17,500 engagement at full scope. We currently offer it at £4,500 (excl. VAT), fixed, invoiced at the point of engagement. That's the whole cost, no bolt-on for the workshop, no travel charge, no premium tier that unlocks the "real" findings.

£17,500£4,500
Why the gap between £17,500 and £4,500

£17,500 is what the work commercially costs when run as a standalone engagement, three senior audits, a facilitated workshop, a written debrief. £4,500 is what we currently charge for it, because this is how we like to meet potential partners: with our hands already on the work rather than a pitch attached. The £13,000 gap is Arkyard's own investment in the relationship. If a follow-on engagement makes sense afterwards, brilliant. If not, you keep the work at a fraction of what it would ordinarily cost.

08 · What happens after

Three honest paths, all fine by us.

The Diagnostic is designed to stand up on its own. When we hand over the debrief, one of three things typically happens next. We're happy with all of them.

Path A

You run it internally

You take the recommendations, prioritise them yourselves, and use existing team or agency partners to execute. Nothing further from us needed. Roughly a third of Diagnostics land here.

Path B

You take it to another partner

You use the debrief as the brief for an incumbent agency, or as the basis of an RFP for someone new. Sometimes we're not the right long-term fit. That's a good outcome too.

Path C

We continue the work together

If it makes sense, we scope a follow-on engagement to execute against the priorities we identified. Depth and shape varies, from bounded projects to ongoing partnership.

The Diagnostic price stays fixed regardless of what comes after. No commitment tied to it.

09 · How it unfolds

Three to four weeks, end to end.

Week 0

Kick-off, access & self-assessment

A 30-minute call to confirm scope and agree the workshop date. Access shared (GA4, GTM, Meta Ads Manager, key stakeholders). The Digital Maturity Self-Assessment goes to two or three people on your team to complete independently, twenty minutes each.

Weeks 1 to 2

Audits run in parallel

Tracking, Paid Social, and UX & Conversion audits run simultaneously, informed by the self-assessment responses. Minimal ask on your side, occasional questions to clarify context. No standing meetings.

Week 3

Workshop on site

Half a day at your office. Findings walked through, questions answered in the room, priorities agreed, next moves shaped.

Week 4

Debrief delivered

Written debrief document delivered within a week of the workshop. Yours to keep, share, and use. Follow-up conversation optional.

10 · Work with us

Recent engagements.

A selection of charities we've partnered with, from Diagnostics that led to long-term engagements, to bounded projects that stood on their own.

Digital Strategy Diagnostic Workshop

Working Animals International

The clearest example of the Diagnostic model at work. Cross-channel audits across website, paid media, email, organic social and user research were converged and taken into a face-to-face prioritisation workshop using our ICE framework. The output was a scored Now / Next / Later roadmap that fed directly into their rebrand and website refresh.

Digital Strategy Paid Media Website Optimisation

GOD TV

A Digital Growth Engine partnership across strategy, paid media and conversion. Q1 2026 paid social donations up 250% year on year (from a standing start), VOD viewers up 250% too, and donation conversion rate lifted from 2% to 10% after we found and fixed a fifteen-second widget-load problem the paid campaigns alone could never have solved.

Paid Media Donor Acquisition

Mission Aviation Fellowship UK

A digital-first paid social approach to new donor acquisition. MAF's annual acquisition target was hit in half the time, at half the target cost per acquisition, with 1,000+ new donors on board. Built on a Q1 of rigorous testing that MAF trusted us to run before scaling the winning concept through Q2.

11 · Who we are

Arkyard in one paragraph.

Arkyard is a digital performance agency built for charities and non-profits. We work at the intersection of paid media, conversion optimisation, and tracking, with a stated preference for depth over breadth: fewer clients, more embedded relationships, transparent commercials. We're technicians by trade rather than salespeople, which is why we run this Diagnostic. It's how we like to meet new organisations, by putting the work first.

What we're known for

Being honest about what we're seeing, even when it's uncomfortable. Charities tell us this is the thing that most sets our work apart.

How we work

Small senior team on every engagement. No juniors sent to look under the bonnet. Named people, direct access, plain writing.

The people you'll be working with.

The named team on every Arkyard Diagnostic.

12 · Next steps

If it's a fit, here's how it starts.

01
30-minute intro call

A short conversation to check the fit both ways. What you're seeing, where the tension is, whether the Diagnostic feels like the right shape.

02
Short engagement letter

If we're a fit, we'll turn a simple engagement letter around within a couple of working days. Fixed price, fixed scope, fixed timeline.

03
Workshop date in the diary

We agree the workshop day upfront, and work backwards from there. Audits run in the weeks leading up, delivered in the room, debrief follows.

13 · Close

The invitation is simple.

If you're a charity or non-profit with £5m+ income, doing meaningful digital fundraising, and you'd value an honest, independent, technical read on what's working and what isn't, this is designed for you. If any of it lands, or if you'd like to talk through whether it makes sense before committing to a call, drop us a line.
